承蒙领导信任，我任职餐饮总厨已近两年。信任是一种压力，作为餐厅厨师长我身感责任重大，我严格管理我的厨房团队以保证各项工作落实到实处，保证在客人满意的前提下使成本控制达到预期目标。在餐饮业日益激烈的竞争中，我们的出品尽力做到有独到之处，在确保传统菜式优质保量基础上，不断更新，使餐饮做出了一定特色，同时不断集思广义，制定较好的出品经营计划，为饭店创造出了较高的效益。

在领导的正确指导下，各位同事给予了我支持，自己经过艰辛的努力，较好的完成了20xx年工作。下面将20xx年的工作就以下5个方面向领导及各位同事做一个汇报。

20xx年总计营业收入18，329，851。完成指标1660万的110%，出品成本率37.8%达到了饭店制定的成本率的指标。20xx年营业收入是1650万。成本率是40%。成本率06比05下降2.2%，由成本控制多创利润403200。

1、根据季节原料供应特点，推出了3月野菜美食月，如刺嫩芽、山芹菜、鲜红蘑。4月份推出开河鱼如虫虫鱼、河刀、岛子鱼等。绿色食品是当今世界的消费趋势，而野生食品一向是餐饮界的精品。以上两个美食月迎和了食客追求绿色，返朴归真的消费心理。

2、5月份经典粤菜回顾，提高了粤菜出品水平。

3、8月份推出了以正宗川菜为主的20多道新菜，如川爽牛肉、谗嘴蛙、可可山药。增加了卖点。

4、9.6—9.8圆满接待新东北电器新闻发布会，公司领导对菜品比较认可。9月下旬推出的特价大闸蟹、茴香豆，平价黄酒，“又到一年品蟹时，邀君共享脂膏香”。增加了餐饮文化气息。中秋月饼销售，中厨员工群策群力，共计销售461盒，远远超过去年的288盒。

5、11月初考察了庄河，宽殿、桓仁、长春、西丰、锦州等地，挖掘了东北特色原料及特色菜式。11.15东北土菜节推出以来，受到客人好评。如炭烧鸽子、庄河大骨鸡、山胡萝卜、葱烧鲜鹿筋、新民血肠等成为客人喜欢的菜品，增加了人气。达到了淡季不淡的效果。

3、有关菜品创新：

a、每个主位每一个月研究两道新菜(包括烧味、凉菜、炒锅、面点)，新菜品香辣茶树菇、葱烧鲜鹿筋、巴蜀牛肉、谗嘴蛙等菜品就是这样研制出来的。

b、每月考察市场原料供应情况推出新菜式。如活黄花鱼。

c、参加同行比赛、交流、学习新菜式如：风味牛筋，手撕牛肉脆鳞鲈鱼、酸辣乌鱼蛋羹等菜品。

d、去外地考察餐饮市场引进新菜品。如捞汁三宝。

e、请同行朋友来培训新菜如可可山药。

4、婚宴菜品控制了出品速度，改变了去年盲目求快的心理，杜绝了热菜出品上桌已凉的情况，婚宴出品质量有了明显提高。有的客人吃过参加过婚礼后又定婚宴。

1s：清洁检查(常清洁)。清理，是在清洁工作的同时进行检查。每个人都有自己负责的卫生区，如占板在做保鲜柜卫生时，就会检查里面的东西是否变质，保鲜柜温度是否正常。

2s：分开处理(常组织)是先分开后处理的意思。分开是先将要的和不要的东西分开;过期的和未过期的分开;好的和坏的分开;常用的和不常用的分开等等。再考虑如何处理，如：食品原料急销、出套餐。牛柳是什麽时候腌制的，贴上标签，标明日期。以保证先进先出，避免原料变质、浪费。

3s：定量定置(常整顿)：在冷库内、保鲜柜内有那些原料?每种数量多少?这些原料都必须有固定位置。所有用具也是如此。所有的物品都有自己的家。

如：有关占板、水台：胡罗卜、土豆等没清洗或表面有泥土的放在货架最下层，菜心、芥兰等放在上层。海鲜和其他动物性原料装入保鲜合、注明生产日期放入保鲜柜。每个保鲜柜和冷库都贴一张表，是里面的原料存放平面图，并注明负责人的姓名。

4s：立法守法(常规范)无规矩不成方圆，订守规则，告示全员，使大家有规可守。

5s：保持维护(常自律)训练与纪律，是要达到保持和维护的目的。培训既可以增加个人知识，也可以提高员工的能力。每天早10：30例会下午16：40例会晚8：30培训.根据五常法结合本店情况制定如下措施以控制成本：

1.月1020月底考察市场，调整进货价格.

2.1020月底考核各部员工对自己所用原料价格及出成率掌握情况.促使每位员工都要树立成本概念.

3.研制脱式菜品(无成本菜品),将主菜的剩余原料做成托式菜品。如萝卜牛腩，沙窝三文鱼头等，以降低成本。

4.研制造型菜式。如金丝大虾。

5.营业过程中，严格执行投料标准，参考每日沽清单，了解库存情况，坚决执行先进先出政策，把存放时间较长的原料尽快销售出去。

6.数字化管理。每位员工都知道自己所用原料单价，每日出库由头荷写出所出原料总价值，每日直拨分部验收，各自统计原料价值。每日的810日报单，让各部(如凉菜、粤菜、烧味、本地菜)统计营业额，这样做到每人心中有数据概念，成本控制在就落实到每位员工从而使所有厨房员工都关心成本。

7.周三清理冷库、保鲜库，写出各部原料储存数量及急需推销品种，将依据情况安排较大型宴会菜式。

1.每日例会认真听取人事质检意见(如员工胡须长工作帽乱扔)，我结合厨房员工实际情况加强素质培训，每天对厨房员工进行针对性培训，员工在仪容仪表、遵守纪律、按时上下班等方面都有显著提高。

2.组织厨房内部质量提高小组，成员有刘宗贺、郑印民、李廷波、余化、李春武。每天营业前检查卫生及员工仪容仪表。

3.经常激励员工积极上进，把工作看成自己的事业。部分员工入行时间短，敬业精神差，但经过这些培训大家意识到做好工作就是发展的基础，共兴金都的同时，自己各方面能力也将同时提高，从而增强了他们的责任心。如厨房规定10：00上班，有些员工为高质量完成自己的工作8：00就来到岗位。这样员工积极性被调动起来，组成一个优质、高效、团结、和谐的团队。

总上所述，20xx年通过厨房团队共同的努力，在厨房管理方面取得一些效果。在菜品创新、出品质量稳定、成本控制、员工素质提高方面都取得一定成绩，但我们更清醒认识到以后的工作将更具挑战。

20xx年设想：在20xx年成功的五常法及数字化管理方面继续加强。这对成本控制及传统菜品质量保证将起到很大的作用。

living in the temporary shelters, you line up quietly to get your food without any complaints or conflicts, waiting for the rescue team to come. brave citizens as you are, i’m firmly convinced that you will fight against the natural disaster and rebuild your homeland.
